Drum Samples not firing correctly with Roland UM-3G

hello ableton heads... i need emergency advice...
this is a question regarding the following set up chain...
ddrum trigger - tmc 6 midi converter - Roland cakewalk UM-3G - to drum rack. or instrument rack in ableton.
My roland cakewalk UM-3g has worked perfectly within drum racks and sample chains up until now, and still does within any new/regular ableton set
however in one particualar ableton set ONLY any drum rack or instrument chain recieves and fires samples with only the second midi message sent from from the UM-3G. the um-3g has always sent 3 fast messages .. presumably for on, hold, off .... or something similar...
the probelm is I need it to fire on the first message, so there is no delay.
i have checked latency and buffer sizes as usual... and is definitly nothing to do with this as the samples fire regularly in any new project.
i desperatly and urgently need this project to work. any help would be very much appriciated
