puzzled by latency

OK, I've set the overall latency following to the letter the manual and I get 11 + 11 + 3 = 25 ms
I used a cowbell sound and re-recorded after adding the 3ms in the overall latency box and it's fine, no latency
But when I record acoustic drums on multitrack, all tracks recorded are something like 20 ms late so I have to manually adjust all tracks, (and it's a real pain)

I thought maybe when in multi track recording the overall latency somewhat changed, re did the cowbell test with several tracks at the same time but it's fine, no latency.

So the only explanation (I'm used to play with clicks and record)I can think of is that I'm hearing everything late therefore playing late, but isn't the overall latency setting supposed to correct that ?
please help, this a real bummer, thanks.

Hi Chris J,

do you also have the monitoring switch in the recording track set to "off"? (not to "On" nor to "Auto") when recording. Otherwise the overall latency will be ignored.

Hi Alex,

No actually, it was probably on auto when recording the drums. I didn't know about overall latency not being used when not on "off"
